I'm Peter Mayer Holtz I am the VP of,design for Snagajob also last year,co-wrote a book with Kristen Skinner,called org design for design orgs,which this talk is is largely drawn from,and I'm going to talk about customer,centered design organizations when our,theme was leading teams that execute for,me execution is you know in service of,the user and so how do how do we shape,design organizations to deliver on that,so I've been working in this industry,for probably over 20 years now and when,starting out my thought was to deliver,great user experiences I just need to,get the design right right if I do my,job as a designer so we also have the,timers countdown please so I do my job,as a designer do my level best talk to,users understand them create great,designs we'll get those out in the world,and all the experiences will be great,and that is not true and I realized you,know what okay I don't need to just get,the design right I need to get the,strategy right,if I move upstream a bit engage with the,strategic challenges as the business is,facing help us with that kind of more,upfront decision-making then use that to,inform our design and then put those,great designs out in the world I'll be,delivering great user experiences and I,think a lot of people go through this,and their organization still is,delivering crap and what I came to,realize is that in order to deliver,great user experiences you need to get,the organization right you need to spend,a lot of time thinking about people in,their relationships teams within a,design team and then the relationships,with other teams and how you shape,people in their relationships is,necessary in order to get great,experiences out into the world a little,story a little bit made more relevant by,last night 2013-14 Golden State Warriors,lost in the first round of the playoffs,they were bounced out in the second,round the next year with ASA,we the same team there had been some,minor changes in personnel but basically,the same leadership on the team won the,NBA playoffs the difference wasn't the,talent on the team it was the shape of,them it was a management and how the,management changed how the organization,operated the coach before Steve Kerr,Mark Jackson didn't have a style that,encouraged the same kind of interaction,between the players as the new coach and,his new staff so the point here is it's,not just about we often tend to think,about in order to deliver quality design,we need to have the best people and,while you need to have great people is,not enough to have great people you need,to create the space in which those great,people can you can bring them best out,of those people so to address this I'm,going to talk a little bit about,organizational models for design teams,and I'm going to begin with the most,common organizational model where a lot,of companies start when they first,embrace design which is a centralized,internal services or a shared services,model where you have a single design,team that

hi everyone I'm Diana I'm actually not,originally from Brooklyn my girl from,the UK lived in Australia for quite a,while became a citizen and lived there,for about eight years and then I've been,living in the States for about seven,years now and so bit of a,round-the-world trip for me,on the internet I'm known as broccolini,it is it's about exactly like the,vegetable here it's not that interesting,of a story honestly so this is an,accurate diagram of my career history I,drew it in about three minutes don't,judge me,so I mentioned I've lived in a few,places and this has taken me in some,interesting journeys from working in,University in government working on,environmental initiatives and then,eventually making my way to the States,but the important details there are that,the first programming language I learned,was Visual Basic so kind of come full,circle with now being acquired by,Microsoft clearly know what not many,Visual Basic fans in the audience today,and I've been I started off in print,I've been working in design long enough,to have used QuarkXPress for anyone that,had maybe I think he's actually still,around oh yeah and it there was also a,macromedia freehand work it's got,acquired by Davey and then killed and,along the way I learned to code and and,then eventually ended up in in InDesign,systems so I work from home this is,going to be a funny gift of someone,dancing with that cat yeah there we go I,do have a cat and I like wearing pajamas,say and for my team this is what I am,doing before I join meetings with you,all,and I work from home because I work for,get herbin and like Julie said I am,based in in Brooklyn and I work on,design systems our whole team is today,shout wave they're over there,and our team has been around for about,two and a half years I started off as a,part-time thing grew into a full-time,thing at some point I became the lead,and then last year we hired a third,person and then I became the manager and,this year we hired an engineer as well,sir up to four and we'll be hiring a,fifth person soon if you're interested,and so I wanted to share some of the,things that I've learned free going from,like I see into management but also a,lot about like the work that we've been,doing and the kind of like real talk,behind design systems a lot of the,mistakes we've made and a bit about like,impostor syndrome and and sometimes the,envy you might feel towards what other,teams are doing and I wanted to start,off by talking about how you might feel,about your documentation site versus,these kind of like amazing public design,system documentation sites so let's,start off by having a look at a few,examples,so most of you you've probably seen,material design probably one of the,largest design systems out there at,least one of the biggest documentation,sites and it's it's really extensive,it's beautifully designed and they even,have like tools for prototyping how,material design might look with your,application your your web apps and your

it's become,increasingly common for organizations to,build their own,in-house design teams how do you build,and set up a team for success how do you,ensure,that you get a return on investment,a few years ago peter merholtz co-wrote,a book,that's become essential reading for,design managers and executives,org design for design orgs it is hands,down the best book,on how to build an in-house team,what peter doesn't know about building,and scaling a design organization,well it's not worth knowing,and that's why we invited him to give a,talk,hi everybody uh i'm peter merholtz uh to,start off i want to thank the organizers,of from business to buttons for inviting,me to speak,at the event uh originally that was a,year and a half ago now,uh when johan reached out to me and,asked me actually for,a whole new talk uh something that i,hadn't given before which was the,genesis of what you're seeing here this,is the first time,i've ever given this talk called from,team design,to design ops the top five things uh to,boost your design,organization's effectiveness and you'll,see there are ways that you can,find me on the internet on twitter and,my url,and um for this talk what i'm going to,be focusing on,is what it means when you're uh,scaling from a design team let's say you,only have seven eight people in your,team,to now you're a design organization once,you get,above 10 or 11 uh and and further,you're a design org and as a design org,there's a set of things you're going to,need to put in place,to ensure your effectiveness and so,what i'm going to share is what i've,seen over the last,decades what are those top five things,to pay attention to there's definitely,more than five things you need to do,but what are those top five things that,you can do to boost your design,organization's effectiveness,the first thing is to define your,organization,with a charter so what do i mean by that,what defines a team is its purpose,a team without a purpose is simply a,collection of individuals,but a group that has a purpose is now a,team,and a design works identity typically a,design org's identity has been defined,by people who aren't designers right,before the designer was ever there,there were the other business leaders,and they realized they wanted design and,they hired a designer,and that designer maybe has built out a,team but but the purpose of that team,had been actually defined to the,identity of that team had been defined,by people outside of design and so,what's crucial,as you as you grow is for the design,team to,um retake uh those reins and define its,own identity,and there's a series of of elements in,that definition that i'll,uh point out here uh the first is,mission,uh this is the the core uh thing that,needs to be defined for any organization,for any team,why does this team exist what is its,purpose,what what function does it serve in the,world so for example um,i've actually led a few teams this past,year doing this,these charter building exercises and for,

I'm gonna be focusing this talk on how,the material design team has used design,principles to help communicate material,design as a system to a very wide,audience so I think a little bit,different than maybe some of the talks,before but hopefully they'll still be,some things that are good takeaways for,you here many of you have probably heard,about material design when I started on,material design it wasn't called it it,didn't even have a name all we had was,the outline of a problem and that was,how do we unify the visual expression of,Google products on Android and the,answer to this question kind of comes in,two parts you know the first part the,obvious part is we need a design system,yeah that sounds awesome like every,designer loves to build a design system,the second part is well we're going to,need partner across disciplines we need,to document it extensively we need a,comprehensive messaging strategy we have,to Institute review and enforcement,policies provide mechanisms for,incorporating feedback yeah yeah before,you both of their doors at the mere,mention of enforcement policies,this isn't about all of that work this,talk is about design principles and the,good news is that a good set of design,principles will actually help you with,all the things in the bottom part of,that slide okay so coming back to that,initial challenge for material design in,typical Google fashion we expanded this,challenge we like to make our problems,bigger not smaller so this rapidly,became well what if it was everywhere,instead of just on Android what would,that mean and if you flashback to 2013,everywhere was already a pretty,confusing space you know had phone and,tablet and desktop and laptop yeah,portrait landscape remember when you,used to design for landscape,and and that wasn't even counting,wearables and auto and all these other,services that we knew would be coming,eventually but we weren't done making it,hard on ourselves we expanded again and,we said well what if this wasn't just,for Google what if this was to bring any,brand any products brand and make it be,able to be part of that design system so,when you reach that point you're not,really creating a design system at that,point you're actually creating a design,system for creating design systems a,style guide for style guides and it took,us a little time to recognize that we,were really focused on that original,goal of okay let's solve for Google,let's solve for Android and as it got,bigger I don't think we kind of,immediate really realize what it would,all entail but we've continued to work,on it and if you kind of we're following,some of our announcements from just,three weeks back at i/o we introduced,material theming and that goal is still,being kind of pursued in that set of,launches and we want to be able to take,that core material design system make it,customizable enough for anybody to,employ that can bring their brand to it,fully uniquely and powerfully and our,hope for material theming is
